What a Magento to Shopify Plus migration actually costs you

The catalogue is the easy part. The budget goes on URLs, integrations and the extensions that have no Shopify equivalent.

Two catalogues side by side, one of them mid-move

Moving products, customers and orders from Magento to Shopify Plus is the well-understood part of a replatform and rarely where projects go wrong. The cost and the risk sit in three other places: preserving the URLs that earn your search traffic, rebuilding integrations that Magento handled with extensions, and deciding what to do about the customisations that have no Shopify equivalent and never will.

IN SHORT

  • Data migration is the predictable part. URLs, integrations and unmatched customisations are where the budget goes.
  • Take your URL inventory from search and revenue data, not from the sitemap — you only need to protect pages that earn something.
  • Every Magento extension needs a decision: Shopify app, custom build, or drop it. Making those decisions late is what causes overruns.
  • Checkout customisation is the usual reason a migration needs Plus rather than standard Shopify.
  • Trunki, Big Shoes and Halcyon Nights all came off Magento — the pattern below is what those projects had in common.

What actually transfers cleanly

Products, variants, customers, order history and content pages all move. The mapping takes care and testing, but it is a known problem with known failure modes, and a competent team will quote it accurately.

Where it gets interesting is the data Magento stored in ways Shopify does not model the same way: complex attribute sets, tiered customer-group pricing, and multi-source inventory. None of these are blockers — Shopify has metafields, B2B catalogues and locations — but each one is a modelling decision, and modelling decisions made in a hurry become permanent.

The URL inventory is the whole SEO project

The single most expensive mistake in a replatform is treating redirects as a launch-week task. Magento and Shopify disagree about URL structure almost everywhere — category paths, product URLs, filter and pagination parameters, and the .html suffixes Magento stores often carry.

Pull the inventory from Search Console and your analytics rather than the sitemap. A large Magento store might have forty thousand indexable URLs and four hundred that earn meaningful traffic or revenue. Those four hundred get individual attention and a verified redirect. The rest get pattern rules and a crawl afterwards to catch what the patterns missed.

Do this before design starts, not after build finishes. It changes the information architecture, and finding that out late is how a migration slips a month.

Extensions are decisions, not line items

A mature Magento store runs on extensions, and this is where estimates go wrong. Every one needs a decision before the project starts:

  • A Shopify app does it. The cheapest answer, and usually the right one. Note the ongoing subscription — twelve apps at $50 a month is a real operating cost.
  • Custom build. Right when the behaviour is genuinely specific to how you trade, and wrong when it is a habit nobody has questioned since 2018.
  • Drop it. More often the correct answer than teams expect. An extension installed for a campaign four years ago is not a requirement.
  • Integrate directly. For ERP, PIM, 3PL and subscriptions, an API integration usually beats an app that half fits.

What forces the Plus decision

Standard Shopify is enough at launch more often than people assume. The reasons to be on Plus are specific: checkout customisation, multiple storefronts under one organisation, higher API limits, B2B, and scripts or functions that change pricing and shipping logic.

GANT is the shape of a project where the platform tier is decided by integration rather than traffic — connecting existing internal systems to Shopify, plus integrations with individual local stores. Chicco came off Salesforce Commerce Cloud with ongoing landing page and maintenance work rather than a single cutover event. In both cases what made them enterprise projects was the systems around the store, not the store itself.

A sequence that keeps risk visible

The order below is the one we keep coming back to, because each stage produces a decision the next stage depends on.

  • URL and traffic inventory, from real search data.
  • Extension audit, with a written decision per extension.
  • Data model mapping — attributes, customer groups, inventory locations.
  • Integration contracts agreed with whoever owns each upstream system.
  • Theme build and content migration.
  • Redirect map built and tested against the inventory from stage one.
  • Launch, then watch indexation and revenue per template for a full crawl cycle.

What we would tell you before you sign anything

Ask any agency quoting your migration which of your URLs earn revenue, and what happens to each of your extensions. If they can answer neither, the quote is a guess with a confident number on it.

And be suspicious of a migration priced entirely as data transfer. That part is real work, but it is the part least likely to hurt you.

Questions this raises

How long does a Magento to Shopify Plus migration take?

Most run three to six months from discovery to launch. The variables that move that number are the number of integrations, how many extensions need custom replacements, and how much of the catalogue model has to be redesigned — not catalogue size on its own.

Will we lose search rankings?

Not if the redirect map is built from real search data and verified before launch. Rankings drop when high-value URLs were never inventoried, when redirect chains are left in place, or when structured data that Magento emitted is not reproduced.

Do we need Shopify Plus, or is standard Shopify enough?

Standard Shopify is enough for many mid-market brands at launch. Plus is worth it for checkout customisation, multiple storefronts, higher API limits or B2B. If none of those apply on day one, you can move later.
